Seals should not be causing much, if any, noticeable drag. You should have torqued everything down with the OLD pinch nut first and then checked the pinion preload with a inch-pound torque wrench. You can buy the torque wrench from a bike shop for $52. Time to tear it back a part. Always write notes(for shim thickness) as you go, and I even take pictures of the patterns. If the pinion was torqued perfectly, and then you installed the carrier, which resulted in the increased drag, then you must have too little back lash.
I agree with your attitude! I started doing my own R&P setups, and while it may take me an entire weekend to get them perfect, I can swap in a locker for a friend pretty easily.
